It explains how every section of that page works, what to do with each element, and — most importantly — the exact sequence to activate the QR Bag System at mini scale starting with just 100 bags. Read this document first. Then use the activation page as your operational dashboard.

Section 1 · Status Bar
The six-panel status bar at the top is your at-a-glance system health check. Purple Door status (ready/launching/live). Gold Door status. Number of checkpoints sealed (18). Current dPRN fixed price (£450). Number of QR ops agents (9). Active launch postcode (DY5).
What to do: Confirm all panels read the correct status before starting the checklist. These are static indicators — in a future build, they'll pull live data from the database.
Section 2 · Mini-Scale Box
This box tells you exactly what 100 bags will generate: ~0.3 tonnes, £135 dPRN value, ~£33 bag cost, ~£102 net margin estimate before material resale. This is the case for ordering 100 bags to start, not waiting for scale.
What to do: Note the "5 First Contacts" figure. That's the minimum you need to distribute 100 bags. See the Contact Directory below to identify your 5.
Section 3 · The Two Doors
Two clickable cards — Purple (CIO) and Gold (Ltd). Click each to toggle active state (border highlights). This is a visual confirmation step, not a system switch — it's asking: "Have I committed to running both doors?" You should activate both.
What to do: Click both cards. Make them both "active" (highlighted border). Then proceed to the checklist. Running one door is a compromise. Running both is the full system.
Section 4 · The Checklist (Most Important)
15 checkboxes across 3 phases: Before You Order Bags (5), First 5 Contacts (5), Collection & Verification (5). Each item has a primary action and a note explaining why it matters. Your progress bar updates live. The state is saved to your browser's localStorage — it survives page refreshes and closing the browser. Come back tomorrow and your ticks are still there.
What to do: Work through Phase 1 first. Complete all 5 before ordering bags. Then complete Phase 2 (make the calls). Then complete Phase 3 only after bags are distributed and first collections happen.
Section 5 · Layer Progression
Three cards: L1 (Month 1, bag distribution), L2 (Month 2, collection service), L3 (Month 3, compliance pilots). Each shows what you need at that stage. This is the cascade logic from MD-453.
What to do: On first visit, you're at L1. Don't read L2 or L3 in detail yet — they're there for orientation, not action. Focus on L1. Return to L2 when you have 3+ active Layer 1 accounts and your first 50 bags have been collected and verified.
Sections 6–9 · Links, Agents, Contacts, Calculator
The System Links grid provides one-click access to every related document (MD-450-455, related system pages). Use it as your navigation hub — no need to remember URLs.
The Agents Panel shows all 9 QR ops agents with their status. READY = defined and deployable. DORMANT = not yet needed at mini-scale (Scribe and Mirror are dormant — you don't need documentation or historical query at 100 bags).
The Contact Directory has all 11 contacts from MD-453 (Layers 1–3) with phone numbers and what to say. Use it during the checklist Phase 2 (First 5 Contacts).
The dPRN Calculator shows your value at 6 scale points: 10 bags through 25t/day SDV capacity. Use it when talking to potential partners or investors to show the compounding curve.

🔧 Minimum Viable System · What You Actually Need to Start
The Honest Minimum for 100 Bags
The full QR Bag Specification (MD-455) is the complete system at scale. For 100 bags, you don't need all of it. Here's the honest minimum viable system:
Printed LDPE bags with a URL QR code (not full JSON payload — a simple form page is enough at this stage)Edale Midlands or similar. 50 purple + 50 gold. Allow 1–2 weeks delivery.
Two simple web pages — Purple: "Fill in your bag ID to get your deed link" · Gold: "Fill in your bag ID to get your payment code"These can be basic HTML forms. They don't need to be the full Truth Ledger portal yet. The brand matters more than the backend at 100 bags.
A spreadsheet log for each bag: ID, door type, date issued, date collected, weight, grade, statusThis becomes your first Truth Ledger. You'll convert it to a database once you have 500+ entries. Manual is fine for 100.
A weighing scale at Unit 18This is non-negotiable. You need accurate weight for the dPRN calculation. A basic platform scale (£50–150) is sufficient for phase 1.
A simple payment mechanism for Gold bags (bank transfer, faster payments, PayPal — anything traceable)The Ledger Keeper role at 100 bags is you manually processing payments. That's fine. Automate at 500+ bags.
A PDF deed generator for Purple bags (Canva or similar)Issue the deed manually at phase 1. The automation comes later. The deed must include: bag ID, household name (if given), weight, meals funded, date, SHA-256 hash (you can generate this manually for the first batch).
Total minimum spend for 100 bags (excluding Unit 18 and vehicle): ~£33 bags + £0–150 scale = under £200 to start.
