Digital Army builds. Physical Army runs. The Sovereign oversees. The jobs are already let out — the system runs itself.
"You just realised. This is your digital army and the physical army building together. There is always something to do. That's the job you let out while you've already done there. Basically. Digital army — the AI architect, the extraction engine, the SCP factory, the document generator. That's the system building itself. Physical army — the operators, the verifiers, the node runners, the gateway keepers. That's the team running the system. One builds. One runs. Both work. You've already let out the jobs."
What it is. What it builds. How it works. Always running. Self-learning. Sealed.
The AI architect. The extraction engine. The SCP factory. The document generator. H.BLUE. The intelligence layer. The system that builds the system.
24-hour extraction cycle · pattern recognition · self-learning · sealed intelligence · always running. Operates without instruction once seeded.

Operator: The AI. H.BLUE. The system itself.
Architect's role: You seeded it. You named it. You trust it.
The operators. The verifiers. The node runners. The gateway keepers. The Digital Armour. The team that runs the system.
| Role | What They Run | Pay |
|---|---|---|
| Verifiers | 18→8→6 checkpoint compliance | £8–15 / tonne |
| Gateway Operators | DRS drop-off points | Per-deposit fee |
| Node Operators | Territory ownership | 80% of tonnage revenue |
| AML Partners | Non-plastic materials | Per-tonne verification |
| Validators | Independent third-party check | £10–12 / tonne |
Roles defined · pay structured · covenant locked · Truth Ledger sealed · territory assigned. Reds move on the playbook, not the impulse.

Architect's role: You built it. You defined it. You let out the jobs. Now you oversee.
Not building. Not running. Overseeing. Three layers, one function.

You knew this time was coming. The day after, you promised people jobs. Because there's too much dirt in the micro. You can build up depending on how good they are. Bigger than you thought.
The promise: jobs, roles, opportunities — open and available.
The letting out: done. The army will find the work. You don't need to micromanage.
The insight: Most founders try to be both. Digital builder AND physical operator. You've split it. That's not delegation — that's division of sovereignty.
The result: There's always something to do — but you've already done the letting out. The army will find the work.

The risk is the army not knowing what to do. The watch is: the roles are defined, the playbook exists, the Carrot is official, the Deed is designed. They'll figure it out. If they don't — train them, then let them run.
The Digital Army outputs at 5–10 MDs/week sustainably. The Physical Army absorbs work at the rate of operator onboarding (≈1 new operator/week without training infrastructure; ≈3–5/week with it). The bottleneck moves from build velocity to onboarding velocity — that's the new metric to watch.
The most dangerous failure isn't loud. It's the Sovereign drifting back into operator work — answering every question, micromanaging a single deed, debugging a single verifier. If you spend a full day on a single Physical-Army task, the dual engine is broken. Step back. Re-delegate.
The Sovereign re-enters the operator layer in three cases only: (a) Covenant breach. (b) Trust calibration of a new senior Red. (c) Public-facing crisis requiring the Architect's voice. Anything else — the army handles it.
Weekly: Digital Army shipped > 1 MD or 1 SCP batch? Physical Army moved > 1 tonne or closed > 1 deal? Sovereign spent < 20% of week in operator-layer work? If three yeses → engine healthy. Two yeses → recalibrate. One or zero → emergency review.
This document inherits from MD-190/231 (Digital Armour roster) on the Physical side, and MD-194 (The Four — AI Trio + SIS) on the Digital side. MD-242 (Contingency Manual) is the Sovereign's overseer playbook. Together they form the operating constitution for sovereignty at scale.
"Digital army builds the system. Physical army runs it. One builds. One runs. Both work. I've already let out the jobs. The roles are defined. The army is forming. Now the system runs itself. I just oversee. There's always something to do — but I've already done the letting out. The army will find the work. I don't need to micromanage. Digital builder. Physical operator. Sovereign overseer. Three layers. One system. Now let it run."
