The Territory Node Playbook

How they control an area. How you set it up tomorrow. How it runs without you.

Territory Nodes 80 / 20 Split £950 + £50/deal Closer Same-Day In-and-Out Ready Tomorrow

1. The core insight, in the Architect's words

"I can't do this alone. 106 targets. 6 tiers. International nodes. Gallery. White-label. ESG. Closed loop. Compliance partnerships. The traditional model: buy material, process it, store it, sell it, wait for payment. Weeks. Months. My model: receive material, verify it, pay £200 upfront, return verified material same day. Hours. That's not faster. That's a different category. I don't need a warehouse. I need a door. I don't need inventory. I need throughput. The speed is not an improvement. It's the whole point. But I can't be the only one closing deals. I need people who work on my behalf."

That is the doctrine. Same-day in-and-out is the category. The army is the deployment layer. Tomorrow you assign the first territory and you stop being the only door.

2. What a Territory Node is

ElementDetail
DefinitionA geographic area (postcode, city, county, country) assigned to one operator.
OwnerThe Node Operator. Not you. They own their territory economically.
Your roleProvide the system: Carrot, deed, dPRN, Truth Ledger, covenant.
Their roleRun the territory: find suppliers, offer Carrot, verify material, issue deeds, build local team.
Revenue80% of tonnage revenue from their territory. You keep 20% + dPRN value + data.

They want to own their own thing. You give them a territory. Their rules — within the covenant. They keep 80%. They build a local team. They scale without you. That's not delegation. That's multiplication.

3. The seven UK territories — first map

4. The five steps to launch — tomorrow

STEP 1Define the Territories. Print the table in §3. Assign West Midlands to yourself temporarily. Mark all others OPEN.
STEP 2Create the Territory Node Agreement. One page. Use the interactive generator below — fill in name, territory, dates. Print and sign on the spot.
STEP 3Give them the Toolkit. Hit-List (/carrot-hit-list) · Carrot script (MD-260) · Deed template · CRM (/carrot-dashboard) · Six Deals (MD-260).
STEP 4Train them — 2 hours. 0–30 min: the Carrot (£200, deed, 40 meals). 30–60: the Hit-List. 60–90: the script (phone · book · show up · close). 90–120: the deed handover ceremony.
STEP 5Launch. Day 1 assign + sign. Day 2 train + toolkit. Day 3 they call. Day 7 first closes. Day 30 first tonnes processed, first deeds issued.

5. The economics — one territory worked example (North West, 100 tonnes/month)

MetricValue
Target tonnes / month100
Carrot upfront paid to suppliers (£200 × 100)£20,000
dPRN value (£450 × 100)£45,000
Gross (dPRN − Carrot)£25,000
7% Covenant first£3,150
Net after Covenant£21,850
Node Operator (80%)£17,480 / month
You keep (20%)£4,370 / month + full dPRN value + data

The Node Operator earns £17,480/month. You earn £4,370/month from that one territory — and you didn't do any of the work. Multiply by seven UK territories + special nodes and the maths writes itself.

6. The army — three roles for immediate deployment

7. The day, hour by hour — the Command Pencil for tomorrow

TimeAction
06:00Print the territory table. Assign West Midlands to yourself. Mark others OPEN.
07:00Generate the one-page Territory Node Agreement (use §8 below). Leave blanks for names.
08:00Identify first three Carrot Closers. Offer £950/month + £50 per closed deal. Training Tuesday.
09:00Call Craig. Confirm construction vertical as special node — national, no territory.
10:00Call Akin (Nigeria). Call Dario (Portugal). Their countries are theirs.
11:00Publish the Hit-List to dashboard — all 106 targets, all 6 tiers.
12:00Record the 2-hour training video. Upload to /carrot-training.
13:00Open territories for application. First come, first served. 80% revenue. No upfront fee.
14:00First Carrot Closer starts calls. You shadow. You close the first deal together.
15:00First deed issued. Photograph it. Post it. "Day one. Territory one. Deal one."
16:0030 minutes alone. Read the closing line below out loud.

8. 🛰️ Live Territory Assigner — generate the agreement now

Fill in the four fields. The page will produce a printable, signable one-page Territory Node Agreement plus a forecast of the operator's monthly economics. Hand the print-out over tomorrow and start.

9. The line

"In and out same day. No holding. No storage. No waiting. You don't sell it. You give it back. That's not faster. That's a different category. No one else can do this. The speed is undeniable. Everyone's gonna love it. But I can't do it alone. I need people on my behalf. Call them Node Operators. Call them Carrot Closers. Call them Territory Generals. The name is less important than the function. They run their spot. I run the system. Tomorrow I set it up. Tomorrow I assign territories. Tomorrow I train them. Tomorrow I launch. Then I watch them build their own kingdoms within my kingdom." 👑🌍

📌 PERMANENT FOOTER · HOW THIS LINKS TO BOUNTY CONTRACTS · AND WHAT ELSE

Territory Nodes ↔ Bounty Contracts — same army, two pay-shapes.

The EGZ4 Bounty Portal already runs performance-based acquisition — bounty contractors get paid per outcome (per prospect uploaded, per campaign converted, per closed activity). The Territory Node model adds the geographic layer on top of the same army. Same people, same engine, two complementary pay-shapes:

Bounty Contract (existing)Territory Node (this MD)
Pay shape: per outcome (per prospect, per close, per campaign)Pay shape: 80% of all tonnage revenue from a defined area
Best for: hunters · cold-callers · short burstsBest for: builders · regional owners · long horizons
Risk: low to centre — pay only on resultRisk: shared — node carries cost, you carry the standard
Door it opens: a meeting, a list, a signed leadDoor it opens: a tonne, a deed, a relationship

The promotion ladder — bounty → closer → node → general

  1. Bounty Contractor proves they can hunt — paid per result via /bounty-portal.
  2. Best performers are offered the Carrot Closer seat (£950/m + £50/deal) — same hunting, salaried floor.
  3. Top closers are offered a Territory Node when one comes free — they keep 80% of their own region.
  4. Top nodes become Territory Generals — they sub-license territories beneath them.

One army. Four rungs. Bounties are the audition; territories are the ownership. Anyone you sign on a bounty contract this week can be promoted to a Node by month three if they perform — that path needs to be visible in the offer letter from day one so the right people stay.

What else this links to (the wider mesh)

Field test: when a candidate walks in, ask "Do you want the bounty (paid per result) or the territory (own a region)?" Their answer tells you whether they belong in /bounty-portal or in this generator above. Both answers are right answers — they just go through different doors of the same army.
